The Founder's Guide to Delegating Ads Without Getting Burned

How to tell if your agency or freelancer is actually good, in the first 30 days, using numbers they cannot spin.

The agency horror story template

It always goes the same way. Month one: excitement and onboarding decks. Month two: "the algorithm is learning." Month three: a report full of reach and impressions, and a founder quietly Googling "how to cancel a retainer."

You cannot manage what you cannot measure, so here are the numbers that cannot be spun.

The four numbers that matter

  • Cost per qualified lead, not cost per lead. A 200 rupee lead that never picks up the phone costs infinity.
  • Speed to first contact. Ask to see timestamp data. If they cannot show it, they are not tracking it, which means leads are dying.
  • Creative velocity. How many new ads launched this month? Below 5 and your account is starving.
  • Revenue attribution. Even a rough CRM tag is enough. "We cannot track that" in 2026 means "we do not want to."

Set the operating rhythm

Weekly: 15-minute async update with spend, results, and what is being tested next. Monthly: one strategy call, kill list and scale list. Quarterly: honest review against the revenue target, not the ad dashboard.

The real test

A good partner makes your business smarter. After 90 days you should understand your own numbers better than before they arrived. If you feel more confused than when you started, that confusion is the product being sold to you.

Delegate the doing. Never delegate the understanding.
